The three main options explained
Commercial roof insulation generally falls into three camps. Rigid PIR or PUR boards are pre-formed insulation panels cut and fixed into place. Mineral wool, including glass and rock wool, is a flexible quilt or slab laid between or over structural members. Spray-applied polyurethane foam is liquid-applied on site and expands to fit the surface exactly.
Each has its place, but they behave very differently once installed, particularly on the irregular profiled metal and fibre-cement roofs common to warehouses, factories and agricultural buildings.

Continuous coverage vs jointed boards
The biggest practical difference is how each handles joints and awkward shapes. Rigid boards are jointed products: every panel edge, every penetration and every change of profile creates a seam that has to be cut, fitted and taped. On a corrugated or irregular roof, achieving a perfect fit with boards is slow and rarely gap-free.
Spray foam is applied as a liquid and expands to follow the exact contours of the deck, including corrugations, laps, fixings and pipe penetrations. The result is a single continuous layer with no joints to fail, no panels to slip and no awkward offcuts left as weak points.

Self-bonding vs mechanically fixed
Boards and quilt both rely on a separate fixing method, mechanical fasteners, rails or adhesives, to hold them in position against the structure. Over time, fixings can work loose, adhesives can fail and quilt can slump under its own weight, opening gaps that undermine performance.
Closed-cell spray foam self-bonds to the substrate as it cures. It grips the surface directly without a separate fixing system, which also means it can bond loose roof sheets and rattling fixings together, adding rigidity to an ageing roof as a useful side effect.

Air-sealing and condensation control
Traditional materials insulate, but they do not inherently seal air. Gaps at board joints or beneath sagging quilt allow warm, humid internal air to migrate to the cold deck, where it can condense. This is a common cause of persistent condensation problems in board and quilt-insulated industrial roofs.
Closed-cell spray foam combines insulation with air-sealing in one application. By forming a continuous layer with no gaps, it stops warm air reaching the cold surface and keeps internal surfaces above the dew point. This makes it particularly effective where condensation, not just heat loss, is the problem, and it supports the air-tightness goals behind Part L of the Building Regulations.

Fit for irregular and existing roofs
On a new, flat, regular structure, boards can be specified cleanly. But most commercial insulation upgrades happen on existing roofs that are profiled, weathered, uneven or carry old fixings and penetrations. This is where traditional materials struggle and spray foam comes into its own.
Because it is applied to fit whatever surface is there, spray foam adapts to corrugations, dips and obstructions without bespoke cutting. It is well suited to retrofit on occupied warehouses, factories and agricultural buildings where minimal disruption and a reliable result matter most.
Choosing the right system
There is no single best insulation for every job. Rigid board and mineral wool remain sensible choices in many new-build and regular-structure situations. But for retrofit on profiled or ageing commercial roofs, and wherever condensation control and air-sealing are priorities, closed-cell spray foam offers advantages that jointed, separately-fixed materials cannot match.
